Why Most AI Startups Will Fail

We’re living in one of the fastest AI booms in history.
Money is everywhere, demos are flashy, and every day a new “AI startup” appears promising to change the world.

But underneath the hype is a simple truth:

Almost every AI company that isn’t OpenAI, Anthropic, or another foundation model giant… will fail.

And the reason is obvious when you break it down from first principles.

AI Models Are Becoming a Commodity

Today, any startup can call an API from:

  • OpenAI
  • Anthropic
  • Google
  • Meta
  • xAI

So what happens?

Every new “AI app” ends up being:

  • a wrapper around someone else’s model
  • a thin UI difference
  • easily copyable
  • impossible to defend
  • expensive to run

A commodity layer cannot be a moat.

If 100 companies use GPT-4o, the only difference between them is the interface — and interfaces don’t win billion-dollar markets.

This is why most of the “AI chat” startups you see today will disappear.

Only a Few Can Survive at the Foundation Model Layer

Training a frontier model requires:

  • billions of dollars
  • massive GPU clusters
  • elite research talent
  • global datasets
  • safety and alignment teams
  • infrastructure that rivals national labs

Only a handful of companies in the world can afford this.

That’s why the survivors at the model level are obvious:

  • OpenAI
  • Anthropic
  • Google DeepMind
  • Meta
  • xAI

Everyone else is not a competitor — they’re a customer.

And no startup becomes a giant by reselling the tech of a giant.

The Real Survivors Are “Tools With AI Inside”

Here’s the real formula for survival in the AI era:

(Existing human workflow) × (AI enhancement) = Real value

This is why companies like Cursor are exploding.

Cursor didn’t build an AI chatbot for coding.
They built a developer tool, a better version of VS Code, and infused AI into the workflow itself.

Cursor is not “an AI company.”
Cursor is a coding tool that happens to be powered by AI.

This is the category that will survive:

  • Cursor → coding
  • Replit → coding
  • Notion AI → documentation
  • Descript → audio/video editing
  • Figma AI → design
  • Adobe Firefly → creative workflows

These tools solve jobs people already need, and AI becomes the multiplier, not the product.

The AI Apps That Will Die the Fastest

The failure list is predictable:

  • Chatbots wrapped in a pretty UI
  • “AI for X” without a real problem
  • Tools that exist only because AI exists
  • Startups fully dependent on OpenAI’s API
  • Clones of existing products with no differentiation

If the startup disappears and nothing breaks, it was never needed.

Most AI apps today are fun demos — not businesses.

The Bubble Is Real — and It Will Pop

At the Cerebral Valley AI Conference in San Francisco, investors were asked:

“Which billion-dollar AI startup would you bet against?”

The room overwhelmingly answered Perplexity — a high-profile AI search startup trying to take on Google.

Why?
Because insiders know the truth:

  • AI search is expensive
  • Monetization is weak
  • Compute costs are brutal
  • Google’s dominance is overwhelming

Even strong AI companies can fall if the business model isn’t solid.

That’s the definition of a bubble.

The Real Rule of AI (Feynman Style)

If you want to understand the entire AI market in one sentence, this is it:

AI is not a product. AI is a capability.
Products survive. Capabilities get replaced.

Cursor is a product.
Figma is a product.
Notion is a product.

But 90% of the AI startups today are simply capabilities wrapped in a website.

And capabilities get crushed when the next model release drops.

The Future Belongs to AI-Native Tools

The winners of this decade will not be “AI companies.”
They will be companies that use AI as an ingredient, not the entire recipe.

AI is electricity.
Nobody wins by selling electricity.
People win by building products powered by electricity.

That’s exactly where we are with AI today.

We are in an AI bubble.
Most startups will not survive the next wave.

But the companies that embed AI into real workflows — tools people genuinely need — will become the next billion-dollar giants.

Cursor is the perfect example.
It solves a real problem, and AI simply makes it 10× better.

That is the future of AI.
Not wrappers.
Not hype.
Not thin UIs on top of LLMs.

Real tools. Real users. Real value.
